The enterprise AI conversation, at least in most of the strategy sessions and LinkedIn threads I've been watching, tends to organize itself around a familiar question: which model is winning? GPT-5 versus Gemini, open source versus closed, this quarter's benchmark versus last quarter's. And every few weeks there's a new release and a new reason to revisit the stack.

I'd like to suggest that while this question isn't entirely irrelevant, it's mostly a distraction from the more consequential one that's being quietly answered in parallel.

The Asset You're Not Protecting

The model that processes your query is not the asset. The organizational context that makes that query answerable is the asset, and whoever becomes the system of record for that context is building a position that makes traditional enterprise software lock-in look modest.

Here's what I mean. Salesforce has data lock-in; your customer records are in their system, and migrating them is painful but theoretically possible. What OpenAI and a handful of other players are building is qualitatively different: a context layer that synthesizes across your systems, learns your organization's decision-making patterns, tracks which policies are current versus deprecated, and accumulates a year or more of organizational understanding that cannot, practically speaking, be exported. Nate Jones, whose analysis I've found consistently sharp on these dynamics, frames it as "comprehension lock-in," and I think the term earns its place precisely because it names something that most vendor risk frameworks weren't built to evaluate. Traditional procurement risk management covers data portability, switching costs measured in migration weeks, and contract terms. None of that adequately captures the risk of an external system becoming the place where your organization's institutional knowledge compounds over time.

Why the Architecture Decision Can't Wait

The challenge is compounded by the limitations of current retrieval approaches. Standard RAG (retrieval-augmented generation) tends to struggle at genuine enterprise scale: it has difficulty distinguishing current from deprecated information, loses coherence on temporal queries, and degrades as the corpus grows. What an enterprise actually needs is something closer to agentic retrieval, a system that understands the nature of the question being asked and routes through an appropriate action plan before assembling a response, rather than pulling the nearest matching tokens and hoping for coherence.

For enterprises in regulated industries, or companies where proprietary organizational knowledge is a core competitive asset, the implication is fairly clear. Building your own context layer, even at modest initial scale, is not a nice-to-have; it's the architectural decision that determines whether your accumulated organizational intelligence stays under your governance or gradually migrates to someone else's platform.
